Custom software vs SaaS: when is building worth it?

Buying SaaS is usually the right answer for commodity business needs. Building becomes attractive when a validated process is sufficiently important, unusual or integrated that the limitations of standard products are creating persistent cost or risk.

Default to SaaS for commodity capabilities

Email, accounting, payroll, generic CRM, calendars, file storage and many standard support functions have mature products with large development and security budgets. Rebuilding them rarely creates competitive advantage.

Good default

Buy the commodity capability. Build the differentiated workflow around it only when the integration or process genuinely matters.

The strongest answer is often hybrid

A custom client portal can use a managed identity provider, database, payment platform and CRM rather than recreating those systems. A quote workflow can keep the existing CRM while adding a purpose-built intake and review layer. Custom does not have to mean building every component yourself.

A simple decision rule

  • Use SaaS if the process is common and the product fits at least the important 80 percent without dangerous workarounds.
  • Configure and integrate SaaS if the core tools fit but the handoffs are the problem.
  • Build a focused custom layer if the differentiated workflow sits between otherwise useful systems.
  • Consider a larger custom application only after the workflow, ownership and economics are validated.
